Challenge
A new entrant wanted to launch a crypto trading platform within six months to capture market opportunity. The platform needed simple, compliant customer journeys including KYC and AML checks, a reliable front end and integrations to trading providers.
Solution
We ran a rapid partner search, shortlisted and completed due diligence, then negotiated a fixed-milestone contract with clear SLAs, IP, data protection and acceptance criteria.
With the developer appointed, we mapped end-to-end customer journeys for signup, KYC, deposit, trading, withdrawal and support, translating these into detailed functional and non-functional requirements covering security, uptime, performance, audit trails and GDPR.
We then built a six month delivery plan with sprint cadence, stage gates and success measures, and project managed execution through weekly steering, RAID management, budget tracking and transparent comms. Quality assurance covered security, performance, SIT and UAT, followed by a controlled cutover, staff training and a short hypercare period to stabilise production.

Outcome
The platform launched on schedule and began trading immediately following a controlled cutover. Early adoption was strong, with stable performance under peak loads and clean operations supported by, monitoring and on-call support. KYC and AML controls functioned as designed, helping the client meet compliance expectations and reduce manual checks. Customer journeys proved smooth end to end, which shortened onboarding and accelerated first trades. At peak, the business generated an estimated £3 to £4 million in trading commissions, validating the commercial model and positioning the platform to scale.
